The Challenge
Following a period of rapid balance sheet growth, our client — a commercial bank with a significant trade finance and corporate banking franchise — found that its operational infrastructure had not kept pace with business volumes. Processing backlogs, high error rates, manual reconciliation, and a lack of standardised procedures were creating customer service failures and increasing operational risk exposure.
An internal review had identified that a significant proportion of staff time was consumed by rework, exception handling, and manual workarounds — activities that added cost but no customer value. Leadership commissioned IBC Solutions to conduct an independent operational review and lead a structured improvement programme.
Our Approach
IBC Solutions deployed a multidisciplinary team combining banking operations expertise, process improvement methodology, and technology advisory capability. We began with a structured diagnostic phase: mapping all key end-to-end processes, measuring cycle times and error rates, and conducting interviews with front-line staff and managers to surface root causes.
The diagnostic identified four priority areas for immediate intervention: trade finance document processing, outward payment authorisation and release, account reconciliation, and customer complaint handling. For each area, we designed redesigned process flows that eliminated unnecessary handoffs, introduced automated system checks where available, and established clear ownership and escalation paths.
A controls framework was designed to embed quality at each process step, replacing end-of-line checking with prevention-based controls. Performance metrics and dashboards were established for each operational area, giving management real-time visibility of throughput, error rates, and backlogs for the first time.
Implementation was supported by a structured training and communications programme, with IBC Solutions running workshops with operational teams to embed the new ways of working.
